The world has been turned upside down the past few weeks, but one lesson of business remains as important as ever: treating your customers well is the best avenue to future business strength, particularly at a moment of extreme stress.
As businesses come to terms with the economic crisis underway, executives are moving resources from customer acquisition to customer retention — and that’s proving very lucrative to startups that service the customer success market.
Case in point: New York City-based Catalyst, which I profiled just last summer following its $15 million Series A led by Accel’s Vas Natarajan, has seen huge revenue growth the past few months. The data-driven customer success platform has seen its revenue grow by 380% since the Series A financing according to CEO Edward Chiu.
Steep revenue growth is (unsurprisingly) attractive to investors, and in a moment of fortuitous timing, the company signed a $25 million Series B term sheet with Spark Capital just as the COVID-19 crisis was getting underway.
Chiu said Catalyst wasn’t seeking the investment, having much of its Accel round still in the bank, but he ultimately decided that having the extra capital in hand through a looming economic recession was the right decision. The capital officially hit the bank account at the end of March, and was led by the firm’s growth investor Will Reed.
While the company didn’t disclose the valuation, a source with knowledge of the matter quoted a valuation of $125 million. That’s a serious valuation for a company that launched just two years ago in April of 2018.
Outside of more funding, the core story of the company’s product remains the same. Catalyst wants to bring together all the data sources and team members who interact with customers — everyone from designers and engineers to customer success managers — into one dashboard to ensure that everyone has accurate and up-to-date access to all the information they need on the health of every customer.
The one airbrush: the company’s previous URL of getcatalyst.io has become catalyst.io, and officially re-launched this morning.
One growth area that the company is exploring outside of the B2B space of its existing customers is in healthcare, where the company has seen some inbound interest. Chiu says that Catalyst is exploring the steps required to reach HIPAA compliance with its platform, and hopes to expand to more sectors over time with the capital from its Series B.

When we last checked in with the company, Catalyst had 19 employees and was targeting 40 employees by July 2020. Chiu said that Catalyst is already at 35 employees, and will likely hit 60 to 70 employees by the end of the year.

The job of an early-stage startup founder is challenging in good times, never mind a crash like the one we are experiencing today.
While most expect private investing to slow down, it’s clear that some investments are still happening in spite of the pandemic, if the stories we are writing on TechCrunch are any indication.
But the downturn is bound to have an impact on the types of deals that receive funding; any startup that offers a good or service requiring human interaction or installation will face an uphill battle, at least in the short term. That said, enterprise SaaS vendors, especially ones that solve hard problems, help with work-from-home or collaboration, or better yet, help increase efficiency and save money, are still very much in demand.
Nobody can do anything about the CIO who is hunkering down until things improve — but that’s not everyone. Companies might be thinking twice about where they spend money, but some are still helping drive the net-new, post-COVID-19 investments happening from seed to late stage across many sectors.
We looked at data and spoke to a couple of enterprise-focused, NYC-based seed investors to better understand their investing cadence. Nobody painted a rosy picture of today’s climate, but seed investors were never about immediate gratification, especially where enterprise startups are concerned. That means, if a seed-stage investor believes in the founders and their vision and the company can ride out today’s economic upset, there’s still money in the till — at least for now.

BackboneAI, an early-stage startup that wants to help companies dealing with lots of data, particularly coming from a variety of external sources, announced a $4.7 million seed investment today.
The round was led by Fika Ventures with participation from Boldstart Ventures, Dynamo Ventures, GGV Capital, MetaProp, Spider VC and several other unnamed investors.
Company founder Rob Bailey says he has spent a lot of time in his career watching how data flows in organizations. There are still a myriad of challenges related to moving data between organizations, and that’s what his company is trying to solve. “BackboneAI is an AI platform specifically built for automating data flows within and between companies,” he said.
This could involve any number of scenarios from keeping large, complex data catalogues up-to-date to coordinating the intricate flow of construction materials between companies or content rights management across an entertainment industry.
Bailey says that he spent 18 months talking to companies before he built the product. “What we found is that every company we talked to was, in some way or another, concerned about an absolute flood of data from all these different applications and from all the companies that they’re working with externally,” he explained.
The BackboneAI platform aims to solve a number of problems related to this. For starters, it automates the acquisition of this data, usually from third parties like suppliers, customers, regulatory agencies and so forth. Then it handles ingestion of the data, and finally it takes care of a lot of actual processing from external sources, while mapping it to internal systems like the company ERP system.
As an example, he uses an industrial supply company that may deal with a million SKUs across a couple of dozen divisions. Trying to track that with manual or even legacy systems is difficult. “They take all this product data in [from external suppliers], and then process the information in their own [internal] product catalog, and then finally present that data about those products to hundreds of thousands of customers. It’s an incredibly large and challenging data problem as you’re processing millions and millions of SKUs and orders, and you have to keep that data current on a regular basis,” he explained.
The company is just getting started. It spent 2019 incubating inside of Boldstart Ventures . Today the company has close to 20 employees in New York City, and it has signed its first Fortune 500 customer. Bailey says they have 15 additional Fortune 500 companies in the pipeline. With the seed money, he hopes to build on this initial success.

Of the 1.3 billion people who live in India, more than 100 million of whom are using digital payment apps each day, only about 20 million today invest in mutual funds and stocks. An Indian startup that is betting on changing that figure by courting millennials has just received a big backing.
Groww, a Bangalore-based startup, said today it has raised $21.4 million in a Series B financing round that was led by U.S.-based VC firm Ribbit Capital. Existing investors Sequoia India and Y Combinator also participated in the round, said the two-year-old startup that has raised about $29 million to date.
Groww allows users to invest in mutual funds, including systematic investment planning (SIP) and equity-linked savings. The app, which maintains a very simplified user interface to make it easier for its largely millennial customer base to comprehend the investment world, offers every fund that is currently available in India.
Lalit Keshre, co-founder and CEO of Groww, told TechCrunch in an interview earlier this week that the market of mutual funds is increasingly widening in India and the startup is hoping to accelerate its growth with the fresh capital. Other than that, he plans to double Groww’s headcount to 200 in the coming months.
Groww has amassed about 2.5 million registered users, two-thirds of whom are first-time investors, Keshre said. Groww is currently free to use and does not charge any commission on transactions. The startup eventually plans to offer a paid service as it looks to monetize its user base, but Keshre declined to share a timeline on how soon that would happen.
Groww will also soon begin to offer the ability to purchase stocks from its eponymous app, said Keshre, a former executive at Flipkart who co-founded Groww with three other Flipkart colleagues (Harsh Jain, Neeraj Singh and Ishan Bansal).
In a statement, Micky Malka, founder of Ribbit Capital, said, “We backed the Groww team because we believe in their mission. They have built the most trusted product in this space and are on the path to create a category-defining product.”
Ribbit Capital has made a number of investments in India in recent months. Last month, it invested in Cred, a startup that is trying to improve the financial behavior of credit card holders, and BharatPe, a payments solution for businesses.
In recent years, a number of startups such as INDWealth and Cube Wealth have emerged in India to offer wealth management platforms to the country’s growing internet population. Many established financial firms such as Paytm have also expanded their offerings to include investments in mutual funds.
Ashish Agarwal, a principal partner at Sequoia Capital India, said, “Investment products such as mutual funds and stocks were traditionally sold offline through financial advisors, who were mis-incentivized to sell high-commission products. Groww is taking a refreshing approach with a zero-commission mobile first model, enabling investors to make their own investment choices through a slick and easy user interface.”

Managing your customers has changed a lot in the past decade. Out are the steak dinners and ballgame tickets to get a sense of a contract’s chance at renewal, and in are churn analysis and a whole bunch of data science to learn whether a customer and their users like or love your product. That customer experience revolution has been critical to the success of SaaS products, but it can remain wickedly hard to centralize all the data needed to drive top performance in a customer success organization.
That’s where Catalyst comes in. The company, founded in New York City in 2017 and launched April last year, wants to centralize all of your disparate data sources on your customers into one easy-to-digest tool to learn how to approach each of them individually to optimize for the best experience.
The company’s early success has attracted more top investors. It announced today that it has raised a $15 million Series A led by Vas Natarajan of Accel, who previously backed enterprise companies like Frame.io, Segment, InVision, and Blameless. The company had previously raised $3 million from NYC enterprise-focused Work-Bench and $2.4 million from True Ventures. Both firms participated in this new round.
Catalyst CEO Edward Chiu told me that Accel was attractive because of the firm’s recent high-profile success in the enterprise space, including IPOs like Slack, PagerDuty, and CrowdStrike.
When we last spoke with Catalyst a year and a half ago, the firm had just raised its first seed round and was just the company’s co-founders — brothers Edward and Kevin Chiu — and a smattering of employees. Now, the company has 19 employees and is targeting 40 employees by the end of the year.

In that time, the product has continued to evolve as it has worked with its customers. One major feature of Catalyst’s product is a “health score” that determines whether a customer is likely to grow or churn in the coming months based on ingested data around usage. CEO Chiu said that “we’ve gotten our health score to be very very accurate” and “we have the ability to take automated action based on that health score.” Today, the company offers “prefect sync” with Salesforce, Mixpanel, Zendesk, among other services, and will continue to make investments in new integrations.
One high priority for the company has been increasing the speed of integration when a new customer signs up for Catalyst. Chiu said that new customers can be onboarded in minutes, and they can use the platform’s formula builder to define the exact nuances of their health score for their specific customers. “We mold to your use case,” he said.
One lesson the company has learned is that as success teams increasingly become critical to the lifeblood of companies, other parts of the organization and senior executives are working together to improve their customer’s experiences. Chiu told me that the startup often starts with onboarding a customer success team, only to later find that C-suite and other team leads have also joined and are also interacting together on the platform.
An interesting dynamic for the company is that it does its own customer success on its customer success platform. “We are our own best customer,” Chiu said. “We login every day to see the health of our customers… our product managers login to Catalyst every day to read product feedback.”
Since the last time we checked in, the company has added a slew of senior execs, including Cliff Kim as head of product, Danny Han as head of engineering, and Jessica Marucci as head of people, with whom the two Chius had worked together at cloud infrastructure startup DigitalOcean.
Moving forward, Chiu expects to invest further in data analysis and engineering. “One of the most unique things about us is that we are collecting so much unique data: usage patterns, [customer] spend fluctuations, [customer] health scores,” Chiu said. “It would be a hugely missed opportunity not to analyze that data and work on churn.”

Knowledge is the fuel of business. Every decision requires a full understanding of the data underlying it, and that means reaching out not only to an organization’s own staff for insight, but also to experts in the wider world. Management consultants, research agencies, and data providers make hundreds of billions of dollars per year attempting to answer key questions for business executives.
Sometimes they are successful, but many times, finding the right expert can be vexing. For the most important decisions, having multiple experts or even hundreds of experts provide their opinion might be critical to success.
Germain Chastel and Sascha Eder know the problem well. Former McKinsey consultants, they worked with some of the top technology companies in the Valley attempting to answer their questions — but oftentimes struggled to do so given the unique problems that confront those organizations. “We realized it was really hard to find experts who could teach them something and had the insights that were relevant,” Chastel explained.
In early 2017, the two left McKinsey and eventually joined forces with Anuja Ketan, and together the trio formed NewtonX. NewtonX is a “knowledge access platform” which attempts to intelligently answer questions posed to it by business clients. Clients answer a carefully calibrated series of questions to properly vet and scope a query, and then NewtonX farms it out to it network of experts for insight.
That rapid-response network has now gotten the attention of Two Sigma Ventures, the venture wing of the high-flying algorithmic-trading hedge fund, which led a $12 million Series A round into New York City-based NewtonX. That’s a follow up to a $3 million seed round co-led by Third Prime Capital and Xfund last year.
Today, the company offers two main product lines. First is what it calls Expert Calls, which are similar to the traditional expert network offering of companies like GLG. Here, a client answers a series of structured questions to determine a single expert to talk to and get feedback from.
The more interesting product to me, and the one representing 70% of the startup’s revenue right now, is Expert Surveys. With this product, the goal is to ask a business question to a wider number of experts who might provide a variety of responses. So, for instance, NewtonX could potentially answer a query such as how CIOs at large Fortune 500 companies are budgeting for cybersecurity this year.
Where NewtonX gets interesting is that it doesn’t want to just casually facilitate these calls and surveys, but instead, the startup wants to build out a true knowledge graph that can better answer questions faster with each activity on the platform. As the platform gets smarter about knowledge, the idea is that on-boarding a new client or initiating a new survey or question will be faster since the platform will already know many of the nuances of that particular field of business.
Over the two and a half years since the company’s founding, it has found wide support among businesses. It counts Microsoft, 23&Me, and Gartner as public clients, and also has a list of 20 corporates already on the platform. Chastel told me that nine of the top ten management consulting firms have also used NewtonX services, and many top research firms have also used the product.

Early revenues has allowed the company to expand early. It has 32 employees at its offices near Grand Central, and Chastel noted to me that a majority of employees and a majority of managers are women. He said that the firm’s technology to identify experts on the web is also the basis for their own recruiting efforts.
With the new funding, the company intends to grow to 100 head count locally, and also expand out is client success and expert success teams.

FireHydrant, an NYC startup, wants to help companies recover from IT disasters more quickly, and understand why they happened — with the goal of preventing similar future scenarios from happening again. Today, the fledgling startup announced a $1.5 million seed investment from Work-Bench, a New York City venture capital firm that invests in early-stage enterprise startups.
In addition to the funding, the company announced it was opening registration for its FireHydrant incident management platform. The product has been designed with Google’s Site Reliability Engineering (SRE) methodology in mind, but company co-founder and CEO Bobby Ross says the tool is designed to help anyone understand the cause of a disaster, regardless of what happened, and whether they practice SRE or not.
“I had been involved in several fire fighting scenarios — from production databases being dropped to Kubernetes upgrades gone wrong — and every incident had a common theme: absolute chaos,” Ross wrote in a blog post announcing the new product.
The product has two main purposes, according to Ross. It helps you figure out what’s happening as you attempt to recover from an ongoing disaster scenario, and once you’ve put out the fire, it lets you do a post-mortem to figure out exactly what happened with the hope of making sure that particular disaster doesn’t happen again.
As Ross describes it, a tool like PagerDuty can alert you that there’s a problem, but FireHydrant lets you figure out what specifically is going wrong and how to solve it. He says that the tool works by analyzing change logs, as a change is often the primary culprit of IT incidents. When you have an incident, FireHydrant will surface that suspected change, so you can check it first.
“We’ll say, hey, you had something change recently in this vicinity where you have an alert going off. There is a high likelihood that this change was actually causing your incident. And we actually bubble that up and mark it as a suspect,” Ross explained.

Like so many startups, the company developed from a pain point the founders were feeling. The three founders were responsible for solving major outages at companies like Namely, DigitalOcean, CoreOS and Paperless Post.
But the actual idea for the company came about almost accidentally. In 2017, Ross was working on a series of videos and needed a way to explain what he was teaching. “I began writing every line of code with live commentary, and soon FireHydrant started to take the shape of what I envisioned as an SRE while at Namely, and I started to want it more than the video series. 40 hours of screencasts recorded later, I decided to stop recording and focus on the product…,” Ross wrote in the blog post.
Today it integrates with PagerDuty, GitHub and Slack, but the company is just getting started with the three founders, all engineers, working on the product and a handful of beta customers. It is planning to hire more engineers to keep building out the product. It’s early days, but if this tool works as described, it could go a long way toward solving the fire-fighting issues that every company faces at some point.

The New York City Economic Development Corporation (NYCEDC) and CIV:LAB — a nonprofit dedicated to connecting urban tech leaders — have announced the launch of The Grid, a member-based partnership network for New York’s urban tech community. The goal of the network is to link organizations, academia and local tech leaders in order to promote collaboration and the sharing of knowledge and resources.
In addition to connecting member companies and talent, The Grid will host various events, educational programs and co-innovation projects, while hopefully improving access to investors as well as pilot program opportunities. The Grid is launching with more than 70 member organizations — approved through an application and screening process — across various stages and sectors.
In recent years, the tech and startup scene in New York has notably ballooned — evolving from the Valley’s obscure younger sibling to one of the top cities for talent, entrepreneurship and venture capital investment. And while the city has seen countless startups, VCs, accelerators and other entrepreneurial resources set up shop within its borders, getting the right tools in place is only part of the battle.
New York wants to prove its initiatives are more than just “show-and-tell” projects and city officials believe that building a truly sustainable innovation economy is dependent on all its local resources working in conjunction, allowing entrepreneurship to permeate every arm of commerce. With an institutionalized network like The Grid, New York hopes it can further fuse its pockets of innovation into one well-oiled machine, consistently producing transformative ideas.
“The Grid represents a promising new way for NYCEDC to work across sectors to strengthen collaboration and innovation, first in New York City and hopefully soon in many more cities across the country and around the world,” said NYCEDC president and CEO James Patchett in a statement. “It signals that New York City is leading with a new approach to technology and startup culture, with a real focus on diversity, inclusion, equity, and community.”
As one of the largest and most industrially diverse cities in the world, New York has naturally placed a heightened focus on the growing sector of “urban tech” — which has been broadly categorized as innovation focused on improving city functionality, equality or ease of living. According to NYCEDC, the urban tech space has seen nearly $80 billion in VC investment since 2016, with nearly 10 percent going to New York-based beneficiaries.
The launch of The Grid is part of an expansion of NYCEDC’s larger UrbanTech NYC program, which has already helped establish the New York innovation hubs New Lab, Urban Future Lab and Company. Alongside the membership network and a new site for UrbanTech NYC, NYCEDC is also launching The Grid Academy, an adjacent academic group with the mission of creating applied R&D partnerships between local academic institutions and corporate sponsors. The expansion of UrbanTech NYC represents the latest of several initiatives NYCEDC is pursuing to develop the broader ecosystem, coming just months after the EDC announced the launch of Cyber NYC, a $30 million investment initiative focused on growing New York’s cybersecurity presence and infrastructure.
The group will be led by a steering committee that will guide decisions related to strategic priorities, funding, events and communications. Members of the committee include some of The Grid’s largest government and corporate members, including the Bronx Cooperative Development Initiative, the Downtown Brooklyn Partnership, Civic Hall, Company, New Lab, Urban Future Lab, Dreamit UrbanTech, URBAN-X, Urban.Us, Accenture, Samsung NEXT, Rentlogic, Smarter Grid Solutions, Civic Consulting USA and the World Economic Forum.
“Since its early days, innovation has been part of the DNA that is New York City,” said Jeff Merritt, head of IoT + Smart Cities at World Economic Forum. “Nowhere else in the world can you find an ecosystem that combines as many industries and nationalities. New York’s thriving urban technology community is a natural byproduct of what happens when you allow diversity, entrepreneurship and ambition to collide in one of the greatest cities in the world.”
The Grid’s first meeting will be held on February 19th at Samsung NEXT’s New York HQ. Membership applications for The Grid are accepted on a rolling basis and can be found here on the UrbanTech NYC website.

The heated debate around Amazon’s recently announced Long Island City “HQ2” is showing no signs of cooling down.
On Monday morning, the Retail, Wholesale and Department Store Union (RWDSU) hosted a briefing in which labor officials, economic development analysts, Amazon employees and elected New York State and City representatives further underlined concerns around the HQ2 process, the awarded incentives, and the potential impacts Amazon’s presence would have on city workers and residents.
While many of the arguments posed at the Summit weren’t necessarily new, the wide variety of stakeholders that showed up to express concern looked to contextualize the far-reaching risks associated with the deal.
The day began with representatives from New York union groups recounting Amazon’s shaky history with employee working conditions and questioning how the city’s working standards will be impacted if the 50,000 promised jobs do actually show up.
Two current employees working in an existing Amazon New York City warehouse in Staten Island provided poignant examples of improper factory conditions and promised employee benefits that never came to fruition. According to the workers, Amazon has yet to follow through on shuttle services and ride-sharing services that were promised to ease worker commutes, forcing the workers to resort to overcrowded and unreliable public transportation. One of the workers detailed that with his now four-hour commute to get to and from work, coupled with his meaningfully long shifts, he’s been unable to see his daughter for weeks.
Various economic development groups and elected officials including, New York City Comptroller Scott Stringer, City Council Speaker Corey Johnson, City Council Member Jimmy Van Bramer, and New York State Senator Mike Gianaris supported the labor arguments with spirited teardowns of the economic terms of the deal.
Like many critics of the HQ2 process, the speakers’ expressed their beliefs that Amazon knew where it wanted to bring its second quarters throughout the entirety of its auction process, given the talent pool and resources in the chosen locations, and that the entire undertaking was meant to squeeze out the best economic terms possible. And according to City Council Speaker Johnson, New York City “got played”.
Comptroller Stringer argued that Amazon is taking advantage of New York’s Relocation and Employment Assistance Program (REAP) and Industrial and Commercial Abatement Program (ICAP), which Stringer described as outdated and in need of reform, to receive the majority of the $2 billion-plus in promised economic incentives that made it the fourth largest corporate incentive deal in US history.
The speakers continued to argue that the unprecedented level of incentives will be nearly impossible to recoup and that New York will also face economic damages from lower sales tax revenue as improved Amazon service in the city cannibalizes local brick & mortar retail.
Fears over how Amazon’s presence will impact the future of New York were given more credibility with the presence of Seattle City Council members Lisa Herbold & Teresa Mosqueda, who had flown to New York from Seattle to discuss lessons learned from having Amazon’s Headquarters in the city and to warn the city about the negative externalities that have come with it.
Herbold and Mosqueda focused less on an outright rejection of the deal but instead emphasized that New York was in a position to negotiate for better terms focused on equality and corporate social responsibility, which could help the city avoid the socioeconomic turnover that has plagued Seattle and could create a new standard for public-private partnerships.
While the New York City Council noted it was looking into legal avenues, the opposition seemed to have limited leverage to push back or meaningfully negotiate the deal. According to state officials, the most clear path to fight the deal would be through votes by the state legislature and through the state Public Authorities Control Board who has to unanimously approve the subsidy package.
With the significant turnout seen at Monday’s summit, which included several high-ranking state and city officials, it seems clear that we’re still in the early innings of what’s likely to be a long battle ahead to close the HQ2 deal.
In response to the summit, an Amazon spokesperson offered the following statement: “Amazon is engaging in a long-term listening and engagement process to better understand the community’s needs. We’re committed to being a great neighbor – and ensuring our new headquarters is a win for all New Yorkers. Amazon makes substantial positive contributions to the economy, the communities where we operate, and to the lives and careers of our employees. We have created more than 250,000 full-time, full benefit jobs across the U.S. that now have a minimum $15 an hour pay and we have invested more than $160 billion in the U.S. economy since 2011.”

In order to have innovative smart city applications, cities first need to build out the connected infrastructure, which can be a costly, lengthy, and politicized process. Third-parties are helping build infrastructure at no cost to cities by paying for projects entirely through advertising placements on the new equipment. I try to dig into the economics of ad-funded smart city projects to better understand what types of infrastructure can be built under an ad-funded model, the benefits the strategy provides to cities, and the non-obvious costs cities have to consider.
Consider this an ongoing discussion about Urban Tech, its intersection with regulation, issues of public service, and other complexities that people have full PHDs on. When we talk about “Smart Cities”, we tend to focus on these long-term utopian visions of perfectly clean, efficient, IoT-connected cities that adjust to our environment, our movements, and our every desire. Anyone who spent hours waiting for transit the last time the weather turned south can tell you that we’ve got a long way to go.
But before cities can have the snazzy applications that do things like adjust infrastructure based on real-time conditions, cities first need to build out the platform and technology-base that applications can be built on, as McKinsey’s Global Institute explained in an in-depth report released earlier this summer. This means building out the network of sensors, connected devices and infrastructure needed to track city data.
However, reaching the technological base needed for data gathering and smart communication means building out hard physical infrastructure, which can cost cities a ton and can take forever when dealing with politics and government processes.
Many cities are also dealing with well-documented infrastructure crises. And with limited budgets, local governments need to spend public funds on important things like roads, schools, healthcare and nonsensical sports stadiums which are pretty much never profitable for cities (I’m a huge fan of baseball but I’m not a fan of how we fund stadiums here in the states).
As city infrastructure has become increasingly tech-enabled and digitized, an interesting financing solution has opened up in which smart city infrastructure projects are built by third-parties at no cost to the city and are instead paid for entirely through digital advertising placed on the new infrastructure.
I know – the idea of a city built on ad-revenue brings back soul-sucking Orwellian images of corporate overlords and logo-paved streets straight out of Blade Runner or Wall-E. Luckily for us, based on our discussions with developers of ad-funded smart city projects, it seems clear that the economics of an ad-funded model only really work for certain types of hard infrastructure with specific attributes – meaning we may be spared from fire hydrants brought to us by Mountain Dew.
While many factors influence the viability of a project, smart infrastructure projects seem to need two attributes in particular for an ad-funded model to make sense. First, the infrastructure has to be something that citizens will engage – and engage a lot – with. You can’t throw a screen onto any object and expect that people will interact with it for more than 3 seconds or that brands will be willing to pay to throw their taglines on it. The infrastructure has to support effective advertising.
Second, the investment has to be cost-effective, meaning the infrastructure can only cost so much. A third-party that’s willing to build the infrastructure has to believe they have a realistic chance of generating enough ad-revenue to cover the costs of the projects, and likely an amount above that which could lead to a reasonable return. For example, it seems unlikely you’d find someone willing to build a new bridge, front all the costs, and try to fund it through ad-revenue.

To get a better understanding of the types of smart city hardware that might actually make sense for an ad-funded model, we can look at the engagement levels and cost structures of smart kiosks, and in particular, the LinkNYC project. Smart kiosks – which provide free WiFi, connectivity and real-time services to citizens – have been leading examples of ad-funded smart city projects. Innovative companies like Intersection (developers of the LinkNYC project), SmartLink, IKE, Soofa, and others have been helping cities build out kiosk networks at little-to-no cost to local governments.
LinkNYC provides public access to much of its data on the New York City Open-Data website. Using some back-of-the-envelope math and a hefty number of assumptions, we can try to get to a very rough range of where cost and engagement metrics generally have to fall for an ad-funded model to make sense.
To try and retrace considerations for the developers’ investment decision, let’s first look at the terms of the deal signed with New York back in 2014. The agreement called for a 12-year franchise period, during which at least 7,500 Link kiosks would be deployed across the city in the first eight years at an expected project cost of more than $200 million. As part of its solicitation, the city also required the developers to pay the greater of either a minimum annual payment of at least $17.5 million or 50 percent of gross revenues.
Let’s start with the cost side – based on an estimated project cost of around $200 million for at least 7,500 Links, we can get to an estimated cost per unit of $25,000 – $30,000. It’s important to note that this only accounts for the install costs, as we don’t have data around the other cost buckets that the developers would also be on the hook for, such as maintenance, utility and financing costs.

Turning to engagement and ad-revenue – let’s assume that the developers signed the deal with the expectations that they could at least breakeven – covering the install costs of the project and minimum payments to the city. And for simplicity, let’s assume that the 7,500 links were going to be deployed at a steady pace of 937-938 units per year (though in actuality the install cadence has been different). In order for the project to breakeven over the 12-year deal period, developers would have to believe each kiosk could generate around $6,400 in annual ad-revenue (undiscounted).

The reason the kiosks can generate this revenue (and in reality a lot more) is because they have significant engagement from users. There are currently around 1,750 Links currently deployed across New York. As of November 18th, LinkNYC had over 720,000 weekly subscribers or around 410 weekly subscribers per Link. The kiosks also saw an average of 18 million sessions per week, or 20-25 weekly sessions per subscriber, or around 10,200 weekly sessions per kiosk (seasonality might even make this estimate too low).
And when citizens do use the kiosks, they use it for a long time! The average session for each Link unit was four minutes and six seconds. The level of engagement makes sense since city-dwellers use these kiosks in time or attention-intensive ways, such making phone calls, getting directions, finding information about the city, or charging their phones.
The analysis here isn’t perfect, but now we at least have a (very) rough idea of how much smart kiosks cost, how much engagement they see, and the amount of ad-revenue developers would have to believe they could realize at each unit in order to ultimately move forward with deployment. We can use these metrics to help identify what types of infrastructure have similar profiles and where an ad-funded project may make sense.
Bus stations, for example, may cost about $10,000 – $15,000, which is in a similar cost range as smart kiosks. According to the MTA, the NYC bus system sees over 11.2 million riders per week or nearly 700 riders per station per week. Rider wait times can often be five-to-ten minutes in length if not longer. Not to mention bus stations already have experience utilizing advertising to a certain degree. Projects like bike-share docking stations and EV charging stations also seem to fit similar cost profiles while having high engagement.
And interactions with these types of infrastructure are ones where users may be more receptive to ads, such as an EV charging station where someone is both physically engaging with the equipment and idly looking to kill up sometimes up to 30 minutes of time as they charge up. As a result, more companies are using advertising models to fund projects that fit this mold, like Volta, who uses advertising to offer charging stations free to citizens.
When it makes sense for cities and third-party developers, advertising-funded smart city infrastructure projects can unlock a tremendous amount of value for a city. The benefits are clear – cities pay nothing, citizens are offered free connectivity and real-time information on local conditions, and smart infrastructure is built and can possibly be used for other smart city applications down the road, such as using locational data tracking to improve city zoning and congestion.
Yes, ads are usually annoying – but maybe understanding that advertising models only work for specific types of smart city projects may help quell fears that future cities will be covered inch-to-inch in mascots. And ads on projects like LinkNYC promote local businesses and can tap into idiosyncratic conditions and preferences of regional communities – LinkNYC previously used real-time local transit data to display beer ads to subway riders that were facing heavy delays and were probably in need of a drink.
Like everyone’s family photos from Thanksgiving, the picture here is not all roses, however, and there are a lot of deep-rooted issues that exist under the surface. Third-party developed, advertising-funded infrastructure comes with externalities and less obvious costs that have been fairly criticized and debated at length.
When infrastructure funding is derived from advertising, concerns arise over whether services will be provided equitably across communities. Many fear that low-income or less-trafficked communities that generate less advertising demand could end up having poor infrastructure and maintenance.
Even bigger points of contention as of late have been issues around data consent and treatment. I won’t go into much detail on the issue since it’s incredibly complex and warrants its own lengthy dissertation (and many have already been written).
But some of the major uncertainties and questions cities are trying to answer include: If third-parties pay for, manage and operate smart city projects, who should own data on citizens’ living behavior? How will citizens give consent to provide data when tracking systems are built into the environment around them? How can the data be used? How granular can the data get? How can we assure citizens’ information is secure, especially given the spotty track records some of the major backers of smart city projects have when it comes to keeping our data safe?
The issue of data treatment is one that no one has really figured out yet and many developers are doing their best to work with cities and users to find a reasonable solution. For example, LinkNYC is currently limited by the city in the types of data they can collect. Outside of email addresses, LinkNYC doesn’t ask for or collect personal information and doesn’t sell or share personal data without a court order. The project owners also make much of its collected data publicly accessible online and through annually published transparency reports. As Intersection has deployed similar smart kiosks across new cities, the company has been willing to work through slower launches and pilot programs to create more comfortable policies for local governments.
But consequential decisions related to third-party owned smart infrastructure are only going to become more frequent as cities become increasingly digitized and connected. By having third-parties pay for projects through advertising revenue or otherwise, city budgets can be focused on other vital public services while still building the efficient, adaptive and innovative infrastructure that can help solve some of the largest problems facing civil society. But if that means giving up full control of city infrastructure and information, cities and citizens have to consider whether the benefits are worth the tradeoffs that could come with them. There is a clear price to pay here, even when someone else is footing the bill.
