Over the past 15 years, I’ve seen a pernicious disease infect a number of marketplace startups. I call it Marketplace Paralysis. The root cause of the disease is quite innocent and seemingly harmless. Smart people with good intentions fall victim to it all the time. It starts when a platform has sufficient scale — such that there is a good amount of data on things like performance, quality rankings, purchase rates, and fill ratios. What a platform implements as a result of that data, and how it’s received by their user base, is what can lead to marketplace paralysis.
In this post, I will detail what Marketplace Paralysis is and what startups can do to avoid it. Before I get into the nitty-gritty, here’s a snapshot of the lessons you’ll learn by reading this post:
The easiest way to explain Marketplace Paralysis is with a hypothetical example. So allow me to introduce you to Labor Marketplace X (LMX).
Equipped with the aforementioned data, the well-intentioned product managers at LMX will think about policies or features to try and improve a KPI, like fill ratio or job success rate. They might craft a policy that would separate users into two tiers.
Tier 1 gets a shiny gold star next to their name, along with extra pay, bonuses, and preferred job access. Tier 2 gets standard pay and standard job access. They’ve done their homework and feel this will benefit the marketplace.
So, they build the feature. They launch it and make an announcement to their users. And then… a revolt!

Today we are talking to two experts in customer service, one with hundreds of millions of individual paying customers and the other being the industry standard for managing equity investments. I’m your host, Neil Devani, and we’re coming to you today from Digital Garage in downtown San Francisco.
Joining me is Jared Thomas, head of Enterprise Relationship Management at Carta, a $1 billion-plus company after a recent round of financing led by Andreessen Horowitz. Carta, formerly known as eShares, is the leading provider of cap table management and valuation software with thousands of customers and almost a million individual shareholders as users. Andy Yasutake: Thank you for having us.
Jared Thomas: Thank you so much.
Devani: To start, Andy, can you share your background and how you got to where you are today?
Yasutake: Sure. I’m originally from southern California. I was born and raised in LA. I went to USC for undergrad, University of Southern California, and I actually studied psychology and information systems.
Late-90s, the dot com was going on, I’d always been kind of interested in tech, went into management consulting at interstate consulting that became Accenture, and was in consulting for over 10 years and always worked on large systems of implementation of technology projects around customers. So customer service, sales transformation, anything around CRM, as kind of a foundation, but it was always very technical, but really loved the psychology part of it, the people side.
And so I was always on multiple consulting projects and one of the consulting projects with actually here in the Bay Area. I eventually moved up here 10 years ago and joined eBay, and at eBay I was the director of product for the customer services organization as well. And was there for five years.
I left for Linkedin, so another rocket ship that was growing and was the senior director of technology solutions and operations where I had all the kind of business enabling functions as well as the technology, and now have been at Airbnb for about four months. So I’m back to kind of my, my biggest passion around products and in the customer support and community experience and customer service world.

Our French startup Digicoop is a remote-first worker cooperative. We started the company in 2015, based on our shared values and passion for technology. The goal was simple: make good products that will have a positive impact on companies. The road to funding, not so simple.
Due to our unique business model, which focuses on building a sustainable company, we had to forego venture capital and convince lots of players to take a chance. The effort paid off. Here’s a look at why we chose to be a co-op, how we got the funding and how it drives our product development.
Unlike many startups, Digicoop wasn’t founded because of a particular product. Our story is a bit different. In 2015, a few friends and former colleagues came together to work on projects they were passionate about. Initially we didn’t know what those would be, but we quickly figured out the theme: collaborative work tools for teams.
Making that our focus was no coincidence. We recognized that the workplace was changing: distributed teams were becoming more common, and with that more transparency and an increased cross-team collaboration necessary. We became frustrated with traditional work tools and processes, as they were no longer enough.
We saw an opportunity to develop products suitable for the digital future, but that wasn’t our only driver. Being passionate about technology and the impact it can have on the society, we set out to build tools that could make a positive difference. The idea was to empower employees, not only managers.
Our shared values and vision of the workplace were the reason we decided to go against the grain and structure Digicoop as a worker cooperative (called SCOP in France), giving each employee a real stake in the company.

The “10x engineer.” Shudder. Wince. I have rarely seen my Twitter feed unite against an idea so loudly, or in such harmony.
I refer of course to the thread last month by Accel India’s Shekhar Kirani, explaining “If you have a 10x engineer as part of your first few engineers, you increase the odds of your startup success significantly” and then going on to address, in his opinion, “How do you spot a 10x engineer?”
The resulting scorn was tsunami-like. The very concept of a 10x engineer seems so… five years ago. Since then, the Valley has largely come to the collective conclusion that 1) there is no such thing as a 10x engineer 2) even if there were, you wouldn’t want to hire one, because they play so poorly with others.
The anti-10x squad raises many important and valid — frankly, obvious and inarguable — points. Go down that Twitter thread and you’ll find that 10x engineers are identified as: people who eschew meetings, work alone, rarely look at documentation, don’t write much themselves, are poor mentors, and view process, meetings, or training as reasons to abandon their employer. In short, they are unbelievably terrible team members.
Is software a field like the arts, or sports, in which exceptional performers can exist? Sure. Absolutely. Software is Extremistan, not Mediocristan, as Nassim Taleb puts it.

Employee engagement isn’t just about the morale of individual workers—it also enables broader workforce productivity and leads to better business outcomes. In fact, research conducted by The Society for Human Resource Management (SHRM) argues that an understanding of the role employee engagement plays in driving morale and productivity is critical to business success.
At Slack, my team of researchers and analysts spends time studying how people work and what they need to do their best work. We consistently find that an important signal of employee engagement lies in how people feel about the tools they use at work.
Good tools can enable both productivity as well as increase morale. We’ve done research to learn more about successful and thriving Slack teams, and what it is about Slack that enables them to do better work.
These teams don’t just talk about how Slack improves efficiency, but also how it builds community and in some ways modernizes the company. We also found that the top three emotions people associate with Slack are happy, fun and easy, which you might not expect from a productivity tool.
Technology overall has impacted how, for how long, and from where we work, as well as our efficiency in getting things done. Engaging employees with technology isn’t just about supplying more robust software, but giving people tools that they look forward to using everyday as much as their preferred personal apps.
When products and technology reflect the nuances of human communication, while at the same time making information more accessible, employees feel more connected — both with the workplace and with their co-workers – resulting in a stronger, more trusting relationships and better performance.
So, how can we challenge ourselves to set higher expectations for the work products we build and use every day, and what would it look like to bring more humanity, fun and delight into the tools we use for work? Here are some principles to keep in mind.
